Introduction

Eubrics’ sales enablement ROI calculator turns your own inputs into a conservative and an aggressive ROI case

To build a sales enablement ROI case finance will accept, use your own numbers in a four-lever model and show a conservative and an aggressive case. Finance teams reject ROI claims built on borrowed or unsourced numbers. Eubrics’ calculator defaults to the Bridge Group’s 2026 ramp and attainment figures. Eubrics publishes this guide and sells an AI sales roleplay platform.

Key takeaways

A sales enablement ROI case needs 14 inputs and four value levers. Two carry sourced defaults: 6.2 months of ramp time and 48% of reps at quota.

  • The Bridge Group figures are survey answers from sales and revenue leaders, for B2B account executives only.

  • A conservative case counts only the levers finance accepts. An aggressive case counts all four.

  • The case to make is about arresting a trend. Eubrics makes no forecast for your team.

How do you build a sales enablement ROI model you can rebuild yourself?

Build it in this order: inputs, four value levers, annual value, ROI and payback. ROI means return on investment: what you get back compared with what you spend. Payback means how long until the gain covers the spend. ROI equals annual value, the sum of the levers you count, minus annual program cost, divided by annual program cost. Payback in months equals annual program cost divided by monthly value (annual value divided by 12).

Eubrics is an AI sales roleplay platform that simulates real customer conversations and gives reps instant coaching on objection handling, discovery and closing.

The case to make is about arresting a trend. In the Bridge Group data, ramp time is lengthening and attainment is falling, so the ask is to protect what your team has.

The Bridge Group’s AE Models, Motions & Metrics 2026 report shows the trend. Average ramp time to full productivity is 6.2 months, the highest in the study’s history. 48% of reps hit quota, down from 51% in 2024. The study covers 158 B2B companies and was published June 22, 2026. Eubrics uses the Bridge Group’s own terms for ramp and attainment, because its public page does not define them in detail. For more on ramp, read Eubrics’ sales ramp time benchmarks for 2026.

In the worked example below, every number is an assumption, except the two Bridge Group defaults, labeled “sourced default”. The round numbers only show arithmetic: they are not benchmarks, Eubrics results or a forecast. All amounts are plain numbers in one currency.

Which inputs does the model need?

The model needs 14 inputs, and two carry a sourced default.

The Bridge Group defaults cover B2B account executives only, so other roles need your own data. Four case settings, set for each case, are ramp months saved; share of quota gained per rep below quota; attrition points avoided; and manager hours recovered per week per manager.

What are the four value levers, and what does each one count?

Eubrics is an AI sales roleplay platform that offers roleplay bots simulating customer personas before live calls and scores each roleplay conversation across key selling competencies. The model counts four value levers.

Faster ramp

Formula: new hires per year, times ramp months saved (no more than your ramp time), times fully-loaded monthly cost per rep (annual cost divided by 12), times one minus the share of full productivity a ramping rep delivers.

Teams forget the share of productivity a ramping rep delivers. Assumption: a ramping rep costs a full month but delivers part of one. Finance objection: how will you show the months were saved?

Example (assumptions): 10 x 1 x (120,000 / 12 = 10,000) x (1 - 0.5) = 50,000.

Eubrics note: Eubrics’ published case study for India’s largest online insurance aggregator reports ramp falling from 90 days to 15 days. The page describes the 15 days as time-to-first-closure, one sixth of the earlier onboarding cycle. This is Eubrics’ own data from one deployment of insurance inside sales agents, not B2B account executives. It is not a forecast for your team and is not comparable with the Bridge Group’s 6.2 months.

Higher attainment

Formula: headcount, times one minus the quota attainment rate (the reps below quota today), times the share of quota each of those reps gains, times annual quota per fully ramped rep, times gross margin on sales. The gain is no more than the share of quota those reps miss today.

Teams forget that a rep closer to quota adds the gap closed, not a full quota. Assumption: the gap closed is worth its margin. Finance objection: why would reps below quota gain anything?

Example (assumptions): 50 x (1 - 0.48) = 26 reps below quota. 26 x 0.02 x 500,000 x 0.6 = 156,000.

Lower attrition

Formula: headcount, times attrition points avoided as a share (no more than your annual attrition rate), times cost to replace one rep who leaves.

Teams forget that replacement cost includes ramp. Assumption: each avoided exit saves one full replacement cost, which includes ramp. Finance objection: how do you know reps stayed because of the program?

Example (assumptions): 50 x 0.02 x 50,000 = 50,000.

Manager time recovered

Formula: number of managers, times hours per week recovered per manager, times weeks worked per year, times fully-loaded cost per manager hour.

Teams forget to use weeks worked. Assumption: recovered hours go to useful work. Finance objection: will those hours turn into selling work?

Example (assumptions): 5 x 2 x 46 x 80 = 36,800.

How do you build a conservative case and an aggressive case?

Change only the four case settings to build two cases. Conservative counts only the levers your finance team already accepts and uses smaller improvements. Aggressive counts all four levers and uses larger improvements. Reasoning: a conservative case survives hard questions, so show it first. Eubrics gives no default improvement, so set each case from your own data. These rules are the author’s reasoning, not measured findings.

The example counts all four levers to show every formula. A conservative case would count fewer.

Worked example: all rows are assumptions or arithmetic on them.

What do CFOs push back on, and how do you answer?

Where did the ramp and attainment numbers come from? The Bridge Group’s 2026 AE report or your own records. See Eubrics’ sales ramp time benchmarks for 2026.

  1. How do you know the program caused the change? You can’t be certain. Compare a group that used the program with a group that did not, same role, same period.

  2. Are you counting the same money twice across levers? Possibly. Replacement cost includes ramp, so count ramp once.

  3. Will recovered manager time really be spent on selling work? Not by itself. A conservative case can leave that lever out.

  4. What does the program cost per year, and for how long? Enter the full annual cost and state the term.

  5. What happens to the answer if your inputs are wrong? Change one input at a time and watch ROI move.

This guide describes a planning model. It does not give accounting or financial advice. Ask your finance team how they treat these costs and gains.

What is in the downloadable ROI calculator?

A sales enablement ROI calculator is a spreadsheet where you enter your own team’s numbers and see annual value, ROI and payback for a conservative and an aggressive case.

The Eubrics file holds 14 inputs, four case settings and the four levers. Two inputs carry Bridge Group defaults, each with source and date in the next cell. Cells you set are marked as inputs, results stay blank until inputs are filled, and the file holds no example numbers.

Frequently asked questions

How do I build a business case for sales training spend?

Use your own numbers in a four-lever model: faster ramp, higher attainment, lower attrition and manager time recovered. Enter 14 inputs, set four case settings for each case, and show both cases. Name the source of each default you keep.

How do I justify enablement budget to finance?

To justify sales enablement ROI, show the arithmetic, not a promise. Give finance the 14 inputs, the source of each default and the formula for each lever. Start with the conservative case, and frame the ask as arresting a trend, not an upside.

What ROI should I promise?

Do not promise one ROI number. Promise the range your inputs produce, name the inputs, and show the conservative case first. Eubrics makes no forecast of what its product will do for your team, so the range comes from your data.

How do you calculate ROI for a sales enablement investment?

Subtract annual program cost from annual value, then divide by annual program cost. Annual value is the sum of the levers you count. Payback in months equals annual program cost divided by monthly value (annual value divided by 12). Use your own inputs.

What inputs does a sales enablement ROI model need?

The model needs 14 inputs: team size and cost, ramp time and quota, attrition and replacement cost, manager time, hiring, productivity and margin, plus annual program cost. Only ramp time and quota attainment rate carry sourced defaults. You set the rest.

What do CFOs push back on in a sales enablement business case?

CFOs push back on six things: the source of the ramp and attainment numbers, proof of cause, double counting across levers, whether manager time becomes selling work, annual program cost and term, and what happens if your inputs are wrong.

How do I prove the ROI of sales enablement programs to leadership?

Compare a group that used the program with a group that did not, same role, same period. Pair that with the model: your own inputs, the conservative case first, and the source of every default. The comparison speaks to cause.

What is a sales enablement ROI calculator?

A sales enablement ROI calculator is a spreadsheet that turns your team’s own numbers into annual value, ROI and payback for two cases, conservative and aggressive. You fill in the inputs and case settings, and the sheet applies the lever formulas.

Conclusion

Use your own inputs, count four levers, show two cases, answer the pushbacks, and frame the ask as arresting a trend. Eubrics prices by custom quote based on your need, and the price varies by use case and scale. An AI sales roleplay platform, Eubrics makes no forecast for your team.
